The challenge - Siloed delivery data and limited cross-team dependency tracking
Before the project began, different delivery functions within the department maintained distinct tool spaces and diverse tracking methodologies. While individual operational teams optimized their internal day-to-day work effectively, this decentralized structure created distinct tracking environments.
The primary business challenge emerged as a lack of standardized operational visibility across teams. Cross-stream dependencies were hard to spot because work frameworks differed between the specialized workforces.
Without a single source of truth connecting team outputs to broader corporate initiatives, planning longer horizons or tracking dependencies across external third-party development partners was complex and highly labor-intensive.
The biggest pain points centered around visibility. We didn't have a consistent approach for each of the teams to be able to see what was needed, which impacted how work was prioritized across teams. We had a clear operating model, but we needed a unified system to make it fall into place.
The solution - Co-creating a scalable configuration across a connected tool suite
To establish a future-proof foundation, AllSaints engaged us to deliver a comprehensive Atlassian Plan, Track, and Prioritize project. Far more than a basic software rollout, the engagement focused on embedding consistent delivery practices across every team. We introduced a phased methodology prioritizing collaborative discovery, custom environment alignment, and direct team mentoring.
The project systematically structured the technology organization into four strategic workstreams: Product, Data and Integrations, Operations, and Customer. To ensure a consistent delivery model, we standardized:
Workflows: Establishing unified lifecycle stages so teams follow the same operational cadence.
Hierarchy: Aligning issue structures from high-level corporate initiatives down to individual deliverables.
Reporting: Creating clear, centralized status views across projects.
Jira was configured to feed critical project delivery data upstream, while Confluence became the single home for standardized project documentation and interconnected page linking. The team implemented Atlassian Projects and Goal-tracking features, establishing a scalable platform that connects strategy, planning, and day-to-day execution.
There is an old adage: give someone a fish and they can feed themselves for a day; teach them to fish and they feed themselves for life. But in software, even that doesn't go far enough because environments inevitably change. Co-creation is about going beyond that—it’s about building the boat together so that the client is fully capable of captaining it themselves and adjusting it to whatever happens in the future.
The result - Accelerated team onboarding, standardized data tracking, and structural clarity
By the conclusion of the initial rollout phase, AllSaints successfully completed the full onboarding of its delivery teams into the modernized Atlassian ecosystem. The previous structural silos were replaced with a unified framework, giving the leadership team an immediate view of progress, dependencies, and delivery lifecycles across internal employees and global third-party vendors.
The human impact and team adoption metrics stood out as an immediate win. Thanks to the collaborative nature of the discovery workshops, team members actively embraced the system rather than pushing back against a top-down mandate.
Operational retrospectives showed unprecedented levels of team enthusiasm and proactive requests to test and expand the goal-tracking software further. AllSaints is now leveraging this newly organized platform to run its first official quarterly dependency planning session.
Active adoption: Over 6,300 tickets created across 4 global workstreams and 3 major vendor partners (including Xebia, Neos Alpha, and internal offshore teams).
Delivery flow: Nearly 4,700 tasks closed within the first 5 months of launch, establishing a steady operational throughput.
Full alignment: 100% of delivery teams transitioned from fragmented tracking to a single source of truth.
Getting to that point of being reshown the light in terms of what the tooling can achieve was phenomenal. The project has given us immense clarity, and to see our global teams so enthusiastic to get stuck in, collaborate in retrospectives, and drive continuous improvement has been fantastic.
The benefit - Building for long-term technical autonomy and team ownership
The co-creation model ensured that the final solution was completely owned by the internal workforce. By actively participating in workflow design, the AllSaints team gained deep system expertise. This approach ensures the platform remains scalable, adjustable, and fully tailored to support their unique five-year transformation program.
