What IT leaders get wrong about AI adoption (and how to fix it)
As AI becomes part of everyday work, the question for IT leaders is no longer whether to adopt it, but whether your team's roles, workflows, and judgment are actually designed for it.
There is a pattern repeating itself across organizations right now.
Leadership approves access to AI tools, licenses are purchased, announcements are made, and a few motivated individuals start using them. Six months later, productivity gains are hard to measure, AI usage is uneven across the team, and no one is quite sure whose job it is to validate what AI produces.
This is an organizational design problem, and it is one that most IT leaders have not yet had the time to address directly.
The shift that changes everything
For most of the past two decades, knowledge and reasoning were scarce resources inside organizations. If your team needed deep expertise, they had to build it internally, hire for it, or bring in consultants. That scarcity shaped how organizations were structured, how teams were built, how roles were defined, and how seniority was valued.
That constraint is now much weaker. A large language model can summarize a 200-page architecture document, challenge a proposed solution, explain a technical concept to a non-technical stakeholder, or draft a vendor evaluation, in seconds, at any hour, without a meeting.
The nature of what expertise means is changing. The first layer of knowledge work—research, synthesis, drafting, and comparison—can increasingly be handled by AI. What remains is judgment, context, relationships, and accountability.
That shift requires a deliberate response from the leaders responsible for how work gets done
The real bottleneck is not access, it is workflow design
Most organizations have solved the access question. GitHub reported in 2024 that developers are coding up to 55% faster with Copilot, but that speed is a liability if your review process is not designed for the volume.
The problem is that access without workflow design produces exactly the uneven, hard-to-measure adoption pattern described above.
When individuals use AI ad hoc, you get inconsistent quality. Some team members produce better work faster; others produce AI-generated output they haven't properly reviewed and it shows. The tools create output faster than humans can validate it, and the bottleneck shifts from production to judgment, without anyone having designed for that shift.
The practical question for IT leaders is: how do you build AI into how your team works, not just what they have access to?
This means deciding:
- Which tasks in your team's workflow should be AI-first, where AI produces the first version and a human validates it.
- Which tasks still require human-first thinking, where independent reasoning should happen before AI input is introduced.
- Who is responsible for output quality when AI is part of the process.
- How teams document context so AI can be used effectively across projects, not just in isolated sessions.
None of this requires new tooling, but it requires clear decisions from the person leading the team.
The productivity trap is a team-level risk
There is a less-discussed consequence of AI adoption that matters particularly at the team leadership level.
AI removes the natural pacing mechanisms that used to exist in knowledge work. Before, many tasks had an inherent time cost—reading, writing, searching, formatting, and revising—that created space between decisions. AI compresses that cycle dramatically, and work that took days now takes hours.
The result is that the bottleneck in your team shifts from production to judgment. There is now more output to review, more decisions to make, and more context to hold, without a corresponding increase in the cognitive capacity of the humans involved.

- Review and validation are now core competencies, not secondary activities. Training, role expectations, and time allocation need to reflect that.
- Your team's capacity for deep work needs to be protected, not compressed further by the productivity gains AI makes possible. The same tools that allow your team to do more can push them toward burnout if the pace of work simply accelerates without limits.
What changes about expertise, and why it still matters
There is a version of this conversation where AI is framed as a threat to technical expertise. That framing is not particularly useful, but it does reflect a real concern worth addressing directly.
The specialist's role has shifted. The value is no longer in producing the first version of something. It is in knowing whether that version is correct, complete, safe, and appropriate for the organization's specific context.
That judgment cannot be delegated to AI. It requires domain knowledge, organizational history, an understanding of risk tolerance, and the professional accountability that comes with signing off on a decision.
The question to ask is: in each role on your team, what does the human do after AI produces the first draft? If the answer is unclear, the role definition needs updating.
Stakeholder trust is not something AI produces
One area where AI genuinely does not replace human work is in the relationships that make organizations function.
AI can prepare briefing documents, anticipate objections, draft communication for different audiences, and identify risks a stakeholder might raise. It does all of that well. What it cannot do is sit in the room, read the situation, build trust over time, or take responsibility when something goes wrong.
In practice, the higher-quality preparation AI enables should make the human interaction more valuable, not replace it.
This has a structural implication: communication, stakeholder management, and the ability to translate technical work for business audiences become more important, not less.
A practical starting point for IT leaders
When auditing IT workflows, a useful starting point is a bottleneck map. Rather than simply giving people licenses, the goal is to give them a clear protocol.
